The one-way pipe
Here is how most teams think about distribution. You build a feature. You ship it. Someone writes a blog post, sends an email, publishes a tweet. Traffic arrives, some of it converts, and you note the results in a spreadsheet that nobody looks at again. Then you build the next feature. The process repeats.
This model treats distribution as downstream of product. Product makes decisions about what to build. Distribution takes whatever product built and tries to generate attention for it. The arrow only points in one direction. Product informs distribution. Distribution does not inform product.
This is wrong, and the cost of getting it wrong is significant. Teams operating a one-way pipe make product decisions based on intuition, customer interviews, support ticket volume, and competitive analysis. These are all useful inputs. But they are all forms of stated preference — what people say they want, what they complain about, what competitors seem to prioritize. Stated preferences are noisy. They are biased by recency, by who speaks loudest, by what questions you happen to ask.
There is a better signal hiding in plain sight. Your distribution system, if it captures the right data, is running a continuous experiment on what your market actually values. Not what they say in interviews. What they do when you show them proof.
What proof-level attribution reveals
Most attribution is too coarse to be useful for product decisions. "Social media drove 30% of signups this quarter" tells you something about channel allocation. It tells you nothing about what to build.
Proof-level attribution is different. When you can trace a specific outcome — a signup, a demo request, a purchase — back to a specific proof (a particular claim, expressed in a particular way, shown to a particular segment), you learn something much more valuable than which channel works.
You learn which features your market cares about enough to act on.
Consider a concrete example. You ship three features in a month: a new integration, a performance improvement, and a collaboration tool. Your distribution system generates proofs for each one and distributes them across channels. A month later, the attribution data shows that proofs about the performance improvement converted at dramatically higher rates than proofs about the integration or the collaboration tool.
Campaign-level attribution would tell you: "The September campaign performed well." Proof-level attribution tells you: "Your market values performance more than features. The segment that responded most strongly to the latency benchmark was mid-market engineering teams evaluating alternatives to their current vendor. The framing that converted was the raw benchmark with methodology, not the narrative about engineering effort."
That is not marketing data. That is product data. It tells you where to invest your next engineering cycle. It tells you which segment to build for. It tells you how your users evaluate your product — on measurable outcomes, not on feature lists.
Revealed preference beats stated preference
Behavioral economics established decades ago that what people say they want and what they actually choose are often different. In product development, this gap is the source of most failed features. The team builds what customers requested, ships it, and nobody uses it. The request was sincere. The preference was not.
Distribution data captures revealed preference. When a prospect reads a proof about your webhook retry mechanism and then signs up for a trial, they are revealing that reliability matters more to them than whatever else you could have shown them. When another prospect ignores the same proof but converts after seeing a case study about time savings, they are revealing a different priority.
Surveys cannot capture this with the same fidelity. In a survey, you ask: "How important is reliability to you on a scale of 1-5?" Everyone says 4 or 5. The data is useless.
This is what makes proof-level attribution fundamentally different from traditional marketing analytics. Traditional analytics tells you how your marketing performed. Proof-level attribution tells you what your market values. The first is a report. The second is a compass.
Three decisions distribution data should inform
Once you accept that distribution data is a product signal, three specific product decisions become data-driven instead of intuition-driven.
What to build next. Features whose proofs convert are features the market values. Features whose proofs generate views but not action are features the market finds interesting but not compelling enough to change behavior. Features whose proofs are ignored entirely are features the market does not care about, regardless of how technically impressive they are.
This does not mean you only build what converts. Infrastructure work, debt reduction, and platform stability do not produce high-converting proofs, but they are necessary. The point is that when you are choosing between three possible features and all else is roughly equal, the distribution data breaks the tie. Build the one whose proof type has historically converted best.
How to position what you build. The same feature can be framed as a time saver, a cost reducer, a risk mitigator, or a capability enabler. Distribution data tells you which framing your audience responds to. If benchmarks convert better than narratives, lead with numbers. If case studies outperform technical deep-dives, lead with customer outcomes. You are not guessing at positioning. You are reading it from the data.
This applies at the segment level too. Enterprise buyers might respond to risk mitigation framing while startups respond to speed framing — for the exact same feature. Without granular attribution data, you would never know this. You would pick one framing and apply it to everyone, losing conversion from the segment you did not optimize for.
Who to build for. When your attribution data shows that mid-market SaaS companies convert at three times the rate of agencies, that is not just a marketing insight. It is a product insight. It means your product solves a problem that mid-market SaaS companies feel more acutely. The next question — what specific problem, and how do you solve it better — shapes your entire product roadmap.
Segment data from distribution also reveals who you should stop targeting. High-volume segments with zero conversion are not a marketing problem. They are a product-market fit problem for that segment. No amount of better content or more aggressive distribution will convert a segment that does not have the problem your product solves.
The compounding loop
Here is why closing the loop matters so much: it creates a compounding cycle that accelerates over time.
You ship a feature. Your distribution system generates proofs and distributes them. Attribution data shows which proofs converted, for which segments, with which framing. That data informs your next product decision. You build a feature that targets the highest-converting segment with the highest-converting proof type. That feature produces better distribution inputs. When you distribute content, tag it with the specific claim it makes, the specific feature it references, and the specific segment it targets. When a conversion happens, trace it back to those tags. A spreadsheet works for this. The format does not matter. The granularity does.
